Quality control is the least glamorous part of sourcing and the most decisive. Done properly, it is invisible: goods arrive, sell and never come back. Done badly, it announces itself in returns, chargebacks and a warehouse full of stock you cannot ship. Here is how a professional inspection programme actually works.
Why timing beats intensity
The core principle is simple: the earlier a defect is found, the cheaper it is to fix. A shade variation caught at fabric stage costs a re-dye. The same variation found at your distribution centre costs the order. Good QC is therefore not one heroic final check but a sequence of smaller ones placed where problems are born.
The four checkpoints
A full programme typically covers four stages. First, a pre-production check confirms that approved fabric, trims and a sealed sample are physically present before cutting starts. Second, an inline inspection early in production, often when the first ten to twenty per cent of goods are complete, catches systematic problems while there is still time to correct the line. Third, a midline check verifies that corrections stuck and that measurements are holding. Fourth, the final random inspection, conducted when goods are finished and largely packed, is the gate before shipment release.
AQL, without the statistics lecture
Final inspections almost universally use AQL sampling, short for Acceptable Quality Limit, based on the international standard ISO 2859-1. Rather than checking every piece, inspectors draw a statistically defined random sample from the packed cartons and count defects against agreed thresholds. Defects are graded as critical, major or minor: a critical defect, such as a broken needle risk, fails a shipment outright; majors and minors are counted against their respective allowances. Common commercial practice for apparel is AQL 2.5 for major defects and 4.0 for minors, though the right level depends on your product and market. The point of AQL is not perfection; it is a consistent, objective pass-or-fail decision both sides agreed to in advance.
What inspectors actually look at
- Workmanship: stitching, seams, prints, embroidery and cleanliness
- Measurements against the approved specification, across sizes
- Fabric: shade against the approved standard, handfeel and visible defects
- Function: zips, buttons, poppers and fastenings under use
- Packing: assortments, polybags, labels, barcodes and carton markings
Testing belongs in the programme too
Visual inspection cannot see shrinkage, colour fastness or fibre composition. Lab testing, whether at the mill, an accredited third party or both, verifies the properties your labelling and legal obligations depend on. Sensible programmes test fabric before bulk cutting and retain the option of confirmation tests on production.
Reports you can act on
An inspection that ends with a verbal thumbs-up protects nobody. Insist on written reports with photographs, measured data and a clear result, delivered before goods are released. When a report fails, the sequence is rework, re-inspection and only then release; a good partner manages that loop with the factory so your delivery date survives.

Quality is not inspected in at the end; it is managed in from the start and verified at the gate. Put the checkpoints where defects are cheap, agree the AQL before the order, and never ship on a verbal.
